Moving beyond AI agent hype: The execution gap that’s holding enterprises back

Despite the growing excitement surrounding artificial intelligence, many organizations are struggling to translate their AI experiments into tangible business outcomes. This gap is increasingly critical as companies seek to gain a competitive edge in their industries. Matthew Kropp, CTO and senior partner at BCG, emphasizes the importance of maximizing AI's potential value and responsibly integrating these advanced technologies into existing workflows. Kropp introduces a strategic framework known as 'deploy, reshape, invent' to guide clients in setting clear objectives. This approach involves a balanced allocation of resources: 10% focused on algorithms, 20% on technology and data, and a significant 70% on people and processes. This method supports organizations in establishing ambitious targets and realizing significant value through the deployment of AI. For instance, BCG's partnership with Reckitt, a global consumer goods leader, led to enhanced marketing strategies and a staggering 90% reduction in time spent on routine tasks. By adopting custom automated solutions, Reckitt transformed workflows, resulting in double the quality of output. Similarly, L’Oreal has revamped customer engagement by integrating a generative AI-powered beauty assistant, increasing conversion rates significantly compared to traditional digital methods. However, many businesses remain in the early stages of AI adoption, primarily incorporating it into existing systems rather than undergoing profound changes. Kropp notes that simply activating AI features isn’t sufficient. Effective transformation requires a rethinking of processes to optimize efficiency and improve quality. The 'reshape' phase focuses on redesigning workflows to leverage AI effectively, enhancing human capabilities rather than replacing them. Notable successes include a shipbuilding client that automated design tasks through a multi-agent architecture, leading to a 45% reduction in engineering resources and an 80% decrease in lead time. A logistics company similarly streamlined its operations, achieving efficiency gains of 30% to 50% with automated proposal responses. Furthermore, BCG assisted a Southeast Asian bank in boosting its assets under management by 5% to 10%, while enhancing customer conversion rates four to six times through AI-driven insights for relationship managers. Another industrial goods firm raised its EBIT margins by 3 to 10 points by implementing AI for supply chain planning. Kropp describes AI agents as transformative tools that can elevate team dynamics, allowing employees to focus on oversight and strategic decisions while AI handles repetitive tasks. The 'reshape' phase serves as a foundation for radical innovation. While only a few companies have progressed to the 'invent' stage, this phase harbors the greatest potential for creating new services and business models powered by AI and proprietary data. Kropp highlights that successful organizations are those that align this stage with clear strategic objectives and disciplined execution. To harness the true power of AI, companies need to identify proprietary data that can foster innovation and recognize where their unique human expertise and culture can create competitive advantages. By deploying AI agents strategically, organizations can reshape their processes and fully leverage their inherent strengths.
